Enterprise AI Risk Management

The goal is not zero AI risk. The goal is known, owned, and contained AI risk, with controls that operate at the speed of the systems they are supposed to control.

Enterprise AI risk management was a niche discipline until the systems started taking action without a human in the middle. Once that line was crossed, the older model risk frameworks (built for finance, designed around human users of static models) stopped covering the surface. The frameworks did not become wrong. They became incomplete. The new work is figuring out what controls operate at machine speed, and how the existing risk operating model adapts.

Three risk categories now matter that did not used to. Decision risk: the AI takes an action that turns out to be wrong, costly, or non-compliant. Emergent risk: the system behaves in a way no individual component would predict. And third-party AI risk: the model you depend on is not yours, and the supplier's training data, evaluation history, and incident response are now part of your risk surface whether you like it or not.

The framework

Three layers of control, in series. Pre-deployment: model documentation, intended-use specification, evaluation against a defined benchmark before anything goes to production. Runtime: a realtime decision layer that intercepts each proposed action, checks it against policy, attaches a verdict and citations, and decides whether to allow it. Post-deployment: drift monitoring, decision audits, incident response, and a feedback loop back to the policy engine. The combination is what catches both the predictable risk and the emergent.

The operating model

The maturity marker is whether AI risk has a named owner at the enterprise level (a Chief AI Officer, a Head of AI Governance, or a designated lead inside risk or compliance) and whether the day-to-day work is shared across model owners, business owners, and the second-line risk function. Project-level ownership of AI risk works for pilots. Enterprise-level ownership is what the regulator, the board, and the customer all increasingly expect.
